Today’s post is a guest contribution from Kevin Chen. He was the first Developer Advocate at the now-unicorn open source company Kong and currently works at smallstep, an early stage open source startup.


In Part I of this two-part series, I discussed the fundamental purpose of Developer Relations (DevRel), and outlined basic structure and strategy for hiring and reporting.

Most of what I touched upon in Part I echoes existing DevRel literature and blog posts. What few people in the industry have talked about, and coincidentally also what attracts me to DevRel, is the pivotal role the function can play in a startup’s international expansion playbook.

So in this Part II, let's talk about why DevRel benefits international expansion and my three-prong approach to delivering said benefits.

Meet Me Where I Live

Before we dive into the international expansion playbook, let's take a look at why we want to expand across the world. DevRel practitioners are focused primarily on the success of developers.

Where are these developers located?

Ben Frederickson created an awesome blog post that helped visualize where in the world developers live. He used the GitHub Archive to get a list of all the GitHub users that have had any public activity in the last 7 years. This gave him roughly 15 million GitHub accounts, 2.3 million of which had locations listed on their profile. With that data, he created some insightful visualizations:

Displaying top developers on a map pushes a simple narrative: developers are nearly everywhere, but predominantly in North America, Europe, and Asia. But if we filter and sort them into accounts per 1 million population or accounts per $1 billion in GDP, the results may surprise you:

So if we want to engage and sell to these developers, we have to meet them where they live. To do so, we'll need to update our international expansion playbook.

Have We Met Before? - A Short Story

Quality DevRel is best illustrated with people-to-people stories, so I’ll share one of my own in Shanghai, attending KubeCon China while I was working at Kong. It has been seven years since I last set foot on that self-devouring metropolis.

Seven years and DiDi has devoured taxis.

Seven years and WeChat Pay has devoured cash.

And seven years since I devoured a lamb skewer there.

So familiar, yet so new and strange. "Have we met before?" I thought to myself.

KubeCon China, a technical conference on cloud technology that draws in thousands of attendees around the world, was flooded with innovation, free swag, and surprisingly relationships. Conferences play a big role in most DevRel strategies, so I was no stranger to the scene. But seldom do you meet the same people. One hour into the mania (which is the only way you can describe KubeCon), a man walks up to me.

So familiar, yet...

"Have we met before?," He blurted.

It's Good To See You Again

I share this anecdote to highlight my favorite outcome of a successful DevRel program: community. During that trip to China, we found ourselves overwhelmed with local name recognition. Kong had not invested much in the region, and attending conferences and hosting local events was a means to gauge local interest. So it surprised me when 60% of the folks I talked to already knew about our products -- more than the 45% recognition rate at the European and American KubeCon.

So why were the regional numbers so high in China despite the absence of investment? Many people cited events or content that traced back to the DevRel team. Our strategy was simple: create a community of successful users.

I found some insightful statistics on emotional reactions from Phillip Adcock’s work, a consumer behavior and purchasing decisions expert:

  • Emotional reactions are 3,000 times quicker than rational thought.
  • Emotional parts of the brain process sensory input 5 times faster than rational thought.
  • The persuasiveness ratio of emotion to reason is 24:1

A pillar of any given community is emotion. So by structuring your DevRel strategies around building an international community right from the get-go, the company will see the following benefits:

  • Reduced product churn rate
  • Decreased barrier of entry for international markets
  • Increased sales efficiency

So how do you build an international community to kickstart, or fuel existing, international expansion efforts?

Three-C Approach

My Three-C approach -- Code Clarity, Collaborate Excessively, Commission Globally -- tackles three separate pillars of a company: Engineering, Marketing, and Human Resources. Did I mention that DevRel is a cross functional role (See Part I)? Each approach is designed to help DevRel build a stronger community, which in turn will benefit the organization when expanding abroad.

Code (or Product) Clarity

The first approach is clarity, which is a joint effort between DevRel and Engineering. I will predominantly focus on code clarity because I specialize in growing open-core companies. Note that this approach will still work for Developer Relation teams built on closed-source software, but the focus shifts from code clarity to documentation and product UI clarity.

Programming languages come in many shapes and sizes. Different communities/countries adopt and prefer different languages. But fundamentally, the logical statements that exist in every programming language are the same, and clean code gives developers an idea of what you're trying to achieve. So having a crystal clear codebase allows developers from any corner of the globe to understand and contribute. A codebase people understand and can contribute to will help bring them into the community.

But how can a Developer Relation practitioner enforce code clarity?

The DevRel team needs to work with the engineering team. The key responsibility that falls under DevRel is surveying contributors and users for code feedback and enforcing those feedback.

Getting actionable feedback is important but then working the feedback into the engineering team is another challenge. This is why I said in Part I that having the executive leadership team (ELT) buy-in is so important. So hypothetically if your engineering team is unwilling or just incapable of helping, what should you do?

First, send them Part I and II of this blog post series, so they understand the value of DevRel. Second, police the open pull requests and issues on GitHub to ensure that newcomers are aware of the expectation for code clarity. This involves asking for changes if any code is unclear or deviates from the style guide. Lastly, work with engineering to see where code documentation or tests are lacking. Both documentation and tests are a great way for people to understand what the code is doing. And if need be, roll up your sleeves and write some integration or unit tests. It’s never a bad thing to have more test coverage.

If you alienate users, your community will be divided. By taking advantage of the universal nature of programming languages, Developer Relation teams can overcome the biggest barrier to building international communities: human language. Take advantage of it and really hammer home code clarity.

Collaborate Excessively

Working alongside the marketing function, DevRel needs to be the ones extending the olive branch. My golden rule is if it is something that your communications team is looking at, you missed an opportunity along the way. Because communications (or PR, public relations) is, more often than not, reactive in nature. Something bad happens, put the PR team on cleanup duty. Something good happens, get PR to make a big push about the event. However, being reactive is not the right approach for DevRel when trying to build an international community. The community will not cross the Pacific and Atlantic Ocean to work with you. So you have to go to them and ask to collaborate. This starts at the lowest, most grassroots level.

First, collaboration with code contributors. My favorite way of doing so is setting up pair programming opportunities or open pull request reviews. This gives the code contributors a way to feel invested in the work they put in and that their work is seen by maintainers.

Second, focus on collaboration with users. Collaboration with users can take shape in a lot of ways. The key is to make users feel heard. Taking in feedback is the bare minimum. Implementing the feedback is what will really earn the trust of a user. Advocating for the user’s feedback in internal product discussions is a key DevRel responsibility. Lastly, go the extra mile and get the marketing team to highlight said users. Whether it is on your website or a newsletter, give recognition when recognition is due.

Lastly, focusing on collaboration with content creators. Content creators could mean two things: 1) community users, and 2) company users. Community users who want to create content are a great story to tell because it’s the most authentic to other readers. So Developer Relation needs to actively seek out these users. The best place to start is to target outspoken members of the community and offer them a platform to voice their thoughts. Be sure to offer help with editing and/or co-creating content. Then they're not burdened with too much work and more willing to collaborate again in the future. Content collaboration with other companies is usually a win/win since both companies get more visibility. However, it may be hard to get other companies to invest the time or resources to co-create content. The easiest way is to see if the company has a DevRel team. Needless to say, all of this should be a global strategy because developers are global to begin with. By collaborating on a global scale, the DevRel team builds social capital around the world, which translates to a larger community that is key to your international expansion playbook.

Commission Globally

The last one is pretty simple: hire from around the world.

The diversity of the organization will impact the diversity of the community it is trying to build. So by working closely with the HR team, DevRel can ensure that both the internal and external folks are a true representation of developer diversity. While companies understand that you need to have a more diverse workforce, many are not thinking broadly enough. Diversity locked within a single country’s border is really not sufficient in a global technology market.

According to a 2018 McKinsey report, companies in the top-quartile for workforce diversity are 33% more likely to outperform their less diverse peers. But the main focus for DevRel is not to focus on profits, but to build communities. Thus, focus on hiring a DevRel team that is global and diverse. A diverse team will help foster a diverse international community. A diverse international community will bring revenue from customers around the world to keep the company growing.

Community Driven Strategy

Given how diverse and global developers are, startups looking to scale cannot place international expansion as an afterthought.

DevRel should be prioritized in the seed or series A round of funding. Most companies this size will not be selling on a global level yet. But foundations are important, and we can build that foundation by getting our DevRel team to create code clarity, collaborate excessively, and commission globally. And when the time comes for the company to expand and start capturing global market share, your sales team will be greeted with a familiar voice.

因此,在这第二篇中,让我们来谈谈为什么DevRel有利于国际扩张,我也会提供一套实践这种国际打法的“三部曲”。

如何相遇

在具体探讨国际化打法之前,让我们先看看为什么国际化是必要的。要记得DevRel的宗旨是让所有的开发者成功......

那开发者们都在哪里呢?

Ben Frederickson写了一篇很棒的博文,让读者直观地了解到开发者都在世界各地的什么地方。他用GitHub Archive获得了一份在过去7年里有任何公开活动的所有GitHub用户的名单,这给了他大约1500万个GitHub账户,其中230万个账户的个人资料页面中列出了具体位置。他把这些数据用世界地图可视化了,具体请看下图:

地图上的点点可能告诉了我们一个简单的故事:开发者几乎无处不在,不过主要集中在北美、欧洲和亚洲。但是,如果我们按照每100万人口一个账户或每10亿美元GDP一个账户的比例进行过滤和排序,结果可能会让你吃惊:

因此,如果我们想吸引并向这些开发者销售产品,就必须在他们的所在地与他们“相遇”。要做到这一点,就需要更新我们的国际扩张的打法。


我们以前见过面吗?一个小故事

人与人之间的故事能够最好地阐明优质DevRel是什么样,所以我将分享自己在上海的一次经历。当时我在Kong工作,参加了KubeCon China,那是我时隔七年,第一次踏上那个自我吞噬的大都市。

这七年来,滴滴吞噬了出租车。

这七年来,微信支付吞噬了现金。

而距离我在上海“吞噬”羊肉串也有七年了。

如此熟悉,却又如此新鲜和陌生。

"我们以前认识吗?" 我心想。

KubeCon China是一个关于云科技的技术会议,吸引了世界各地数千名开发者参加,富有科技创新、免费礼品和各种“巧遇”。这种会议在大多数DevRel团队的工作中有重要的地位,所以这样的场景我并不陌生,但是,碰到“熟人”还是很少见的。在狂热又混乱(可能是唯一描述KubeCon的方式)的大会场里过了一个小时后,一个男人向我走来。

如此熟悉,但...

"我们以前认识吗?"他突然对我说。

很高兴又相遇

我分享这段小故事是为了强调成功的DevRel最有价值的产出结果:社群。在那次中国之行中,最大的发现就是产品在当地的知名度出奇的高。虽然Kong在当地的投资不多,参加这种大会和举办活动也是衡量当地开发者感兴趣程度的一种手段。在大会与参会者交流时,有60%的人已经听说过我们的产品,这让我很吃惊 -- 比欧美KubeCon大会45%的知名度还要高。

为什么在没有投资的情况下,我们在中国地区的知名度会如此之高?许多人提到了他们看到了我们DevRel团队办的活动和写的内容。我们当时的策略很简单:创造一个成功的用户社群。

我从消费者行为和购买决策专家Phillip Adcock的研究中发现了一些值得注意的,关于情感反应的数据:

  • 情感反应比理性思考快3000倍。
  • 大脑的情感部分处理感官输入的速度比理性思维快5倍。
  • 情感与理性的说服力之比为24:1。

任何社群的支柱都是以情感为基础。因此,从一开始就围绕建立一个国际社区的角度来构建DevRel战略,能够让公司有以下收益:

  • 降低产品流失率
  • 降低进入其他国际市场的门槛
  • 提高销售效率

那该怎么建立一个国际社区来启动或推动公司的国际扩张战略和打法呢?

DevRel推动国际化的三部曲

我建议试试这套“三部曲”:代码清晰度、密集合作、全球雇人,每一部分别针对一家公司的三个独立团队:工程、营销和人事(HR)。就像我在第一篇里提到的,DevRel本身就是一个面对许多不同团队的团队。每一部都是为了帮助DevRel建立一个更强大的社群,反过来会使国际化扩张受益。

代码(或产品)清晰度

第一部:清晰度,这是DevRel和工程团队共同协作的结果。我专注于代码的清晰度,因为我的特长是帮助开源公司发展。但这种方法也适用于建立在闭源软件上的公司的DevRel工作,唯一的区别是从关注代码清晰度转到文档和产品UI的清晰度。

编程语言各色各样,不同的社区/国家采用和喜欢不同的语言。但从根本上说,每一种编程语言中的逻辑语句都是一样的,清晰的代码则让开发者更好的了解你的产品想实现的目标。因此,拥有一个清晰的代码库可以让来自全球任何角落的开发者容易上手并作出贡献。一个好理解,容易做些贡献的代码库是最有助于扩大社区的。

但是,一个从事DevRel工作的人如何提高代码的清晰度呢?

他必须与工程团队的同事们紧密合作。DevRel最关键的责任之一是调查贡献者和用户对代码的反馈,并把这些反馈变成现实。

获得有用的反馈是很重要的,但说服工程团队吸收这些反馈又是另一个挑战。这就是为什么我在第一篇中提到,得到公司领导班子(executive leadership team,ELT)的认可是极为重要的。那假设工程团队的同事不愿意或没有能力提供帮助吸收反馈,那该怎么办呢?

首先,把本系列博文的第一和第二篇发给他们,让他们了解DevRel的价值。第二,监督GitHub上所有开着的pull requests和issues,以确保新的开发者了解对产品代码清晰度的期望值,这包括在任何代码不清楚或偏离style guide的情况下直接进行修改。最后,与工程部门合作,看看文档或测试在哪里有漏洞。文档和测试都是让开发者理解代码该做什么的好方法。如果需要的话,卷起自己的袖子,亲自写一些集成或单元测试,毕竟扩大测试覆盖率永远都不是件坏事。

如果你与用户的距离疏远了,社区就会分裂。利用编程语言的通用性,DevRel团队可以克服建立国际化规模社区的最大障碍:人类语言。所以要利用这个优势来敲打出代码清晰度。

紧密合作

这一部分需要与营销部门一起合作,而且DevRel要主动些。据我个人经验总结出的一条“真理”是:如果营销团队已经在关注DevRel做的一些事情,就已经错过机会了。因为营销部门包括PR在本质上是较被动的:坏事发生了,营销团队负责去“打扫”;好事发生了,让营销团队去宣传。然而,在试图建立一个国际化社区时,被动反应并不是做DevRel的正确方法,你的社区不会主动跨太平洋和大西洋来与你合作。所以你必须去找他们,主动要求与他们紧密合作。这要从最低、最草根的层次开始。

首先,与代码贡献者(contributor)合作。我最喜欢的方式是组织结伴编程机会或把pull request审查过程公开化,这是给代码贡献者一种上手参与的方式,并使他们能感觉到自己的投入被项目的维护者(maintainers)认可。

第二,关注与用户的合作。与用户的合作可以通过很多方式来实现,关键是要让用户感受到他们的声音很重要。接受反馈是最基本的,落实反馈意见才能真正赢得用户的信任。DevRel在内部产品讨论中要力挺用户的反馈。最后再多做一点,让营销团队突出这些用户的故事。无论是在官网上还是在邮件通讯中,给这些用户足够的认可。

最后,专注于与创作内容的人群的合作。内容创造者可能有两种:社区用户和公司用户。想创造内容的社区用户是很好的合作对象,因为他们的故事对读者来说最真实,所以DevRel需要积极寻找这种用户。最好的对象是社区中直言不讳的人,为他们提供一个平台来表达他们的想法。一定要提供编辑和/或共同创造内容的资源和帮助,这样他们就不会有太多外加的工作负担,更愿意长期合作。与其他公司的内容合作通常是双赢的,因为两家公司都有机会得到更高的知名度。然而,要让其他公司投入时间或资源来共同创造内容有难度,最简单的方法是看看该公司是否有自己的DevRel团队。如果你主动点,他们会很高兴与你合作的。(顺便插一句“广告”:如果你有任何与PKI(公钥基础设施)或证书有关的内容想法,我们一起合作一下!)

聊到现在想必不用我多说了,所有这些事情的覆盖面都应该是全球范围的,因为开发者是全球化的。通过在全球范围内合作,DevRel团队在世界各地建立名誉,这将转化为一个更大的社区,将是公司国际扩张战略的关键。

全球雇人

国际化三部曲的最后一部非常简单:从世界各地招聘雇人。

一个公司或组织的“多元化”将影响其试图建立的社群本身的多元化。因此,通过与人事部门密切合作,DevRel可以确保内部和外部人员都是很多元化。虽然现在一般公司都懂得一个多元化劳动力的重要性,但大部分公司的理解和思维不够广泛。要想在一个全球化科技市场中有一席之地,仅仅在一个国家边境内的多元化是不够的。

根据麦肯锡2018年的一份报告,在劳动力多元化方面处于前四分之一的公司,其业绩超过多元化较差的同行的比例是33%。但DevRel的主要重点不是关注利润,而是建立社群。因此,要注重招聘一个全球化,多元化的DevRel团队。一个多元化的团队将有助于培养一个多元化的国际社区,一个多元化的国际社区将带来来自世界各地客户的收入,以保持公司的发展。

以社区驱动的国际化战略

鉴于开发者的多元性和全球性,希望扩大规模的创业公司不能把国际扩张作为事后考虑。

DevRel应该在种子轮或A轮融资后就得到优先考虑。大多数这种规模的初创公司还不会在全球范围内进行销售,但先打基础是很重要的。可以通过让DevRel团队提高代码清晰度、紧密与各种用户合作和全球范围雇人来搭建这个基础。而当公司足够成熟开始国际化扩张商业业务,夺取全球市场份额的时候,迎接销售团队的将是一个熟悉的声音。
