How I measure QA success beyond defect counts Relying only on defect metrics limits QA’s view of quality and product impact. To capture the bigger picture, we need to balance defect tracking with proactive, impact-driven metrics. Here’s what I consider essential for a comprehensive QA approach: ✅ Test coverage. It reveals how much of the codebase, user paths, and critical functions are evaluated, minimizing blind spots. High test coverage ensures critical issues are less likely to slip through, reflecting a well-rounded QA process. 📊 Test efficiency & effectiveness. Metrics like execution time, defect detection rate, and false positives measure how efficiently the QA process operates within a fast-paced CI/CD pipeline. Effective tests reveal true issues, highlighting QA’s alignment with quality goals. ⚙️ Code complexity analysis. It uncovers high-risk areas that may lead to future errors. Reducing code complexity where possible can simplify maintenance, making preventing defects from arising in complex sections easier. 👤 Customer-reported issues. Low customer-reported defects indicate QA is aligned with user needs, as fewer reports mean higher satisfaction and reliability. This metric offers direct feedback on the effectiveness of QA from a customer perspective. Defect counts have their place, but moving beyond them with these metrics can offer deeper insights into QA’s impact on overall business goals. I promote this proactive approach to ensure quality from the start, rather than reactively fixing costly defects in post-release. On the hidden cost of test automation. Test automation was supposed to unequivocally make our lives better. We the testers were supposed to have these awesome new tools and capabilities that would free us from monotonous testing activities, enable us to be more efficient, to dig deeper -- and eventually become all powerful. For awhile it felt like that, but then things started breaking. And now we're spending time looking into false-positives, analyzing screenshot diffs, and... running it again. This is a story, from my own early career adventures in test automation. Early in my career I was in role where I was the one "responsible" for the automation -- I wrote the framework, I wrote the tests, and I maintained the tests. My intentions were pure; I was alleviating pain points for the other testers, and the small number of tests I had written were easy to fix when they broke, so I did that too. My manager was happy with the results, I was happy, the team was happy -- everything was going great. So I kept expanding the suite of tests as the application grew. I also integrated the execution of the tests with the build pipeline, because by now everyone was aware of the awesome power of the automated tests, and they all wanted those green checkmarks that singled it was safe to move their code along. But the reality was that all those "easy fixes" I'd been handling fairly quickly and discretely, were becoming crippling. The increased run frequency and larger testing scope multiplied the failure rate and on top of that, the failures were now way more visible. I'd wanted to be one who solved problems, but now I was trapped, responding to developers asking me look into a failed test and let them know if it was a real failure or not. Trust was eroding and I'd begun to realize the huge disservice I done by trying to own the automation myself. I was trapped and confused because I thought fixing things quickly and discreetly made me a good employee, leadership had been rewarding me for my efforts -- I was doing impactful work and capable of handing issues independently. Many years later, and now in a leadership position myself, I'm cautious of this trap and mentor testers and automation engineers on the benefits of sharing ownership and estimating maintenance costs of any testing efforts be it manual, automated, or process related. Letting Automation Scripts Go Outdated – Automation scripts need regular maintenance; using outdated scripts or automating unsuitable tests is counterproductive. Testing in Non-Realistic Environments – Testing in setups that don't replicate production or skipping platform-specific tests can lead to false results. Manual Testing vs. Automated Testing: What Really Matters I have recently read a lot of discussions saying whether manual testing or automated testing is superior. My view on it is that the question should not be which is superior, what matters really is can we ensure product quality while keeping up with the timelines to release. Here are some practical examples Automation gaps? If your scripts are missing defects, it's time to improve them. Interact with Product Managers or BAs to be aware of scenarios and add more significant assertions so that the defects get caught. Delayed deadlines? Do you not meet timelines because you have little or no automation? Well, this is perhaps the best time to learn how to automate or ask for help in order to have quality tests automated. What matters at the end of the day is that it was delivered with high quality and on time, not whether it was tested manually or automated. #SoftwareTesting, #automation, #ManualTesting
